From concept to launch: a cryptocurrency exchange

A startup came to me to design a cryptocurrency exchange platform from a blank page. Their goal was a platform that made trading approachable for first-timers without stripping out the tools experienced traders expect. I was brought on to take the concept through to a product the engineering team could build.

Problem statement

Simplifying the complex: a user-friendly cryptocurrency trading platform

The cryptocurrency market is highly volatile and complex. The lack of simplicity and ease of use of existing platforms has made it difficult for novice traders to enter the market. Additionally, experienced traders have had to deal with the hassle of using multiple platforms to execute trades, which can be time-consuming and costly. The platform aimed to solve these problems by offering an intuitive user interface, advanced tools, and a single place to execute trades.

The brief was really two products in one: simple enough not to scare off first-time traders, capable enough that experienced ones wouldn’t feel boxed in. Get that balance wrong in either direction and you lose one side of the audience.

My role

Owning the end-to-end design process

My responsibilities included conducting user research and analysis to identify user needs and pain points, defining user personas, creating wireframes, high-fidelity prototypes, and visual designs, as well as conducting user testing to validate design decisions and iterate on the product. My role was to make sure the final design was user-centered, visually appealing, technically feasible, and aligned with the company’s goals and values.

Achieving user adoption and engagement

To measure the success of the design, I tracked these metrics:

User acquisition

I’d set a goal of 1,000 registered users in the first month and it closed at 1,240. That’s a solid signal for a platform launching with no existing user base to draw on.

1,150 trades went through in that same first month, past the 1,000 I’d planned around.

Trading volume

Trading volume reached about $42,000 in month one, well ahead of the $30,000 target, helped along by a handful of early power users trading well above the median.

User retention

Three-month retention in crypto is brutal industry-wide. Most exchanges lose the majority of new users before they ever complete a trade. Landing at 22% against a 25% goal was disappointing on paper, but still ahead of where most first-time platforms end up.

I also tracked user feedback through surveys and user testing, which is what actually pointed to most of the changes made after launch.

Challenges and tradeoffs

From hurdles to solutions

Here are the main challenges I ran into and how I addressed them:

  1. Security: One of the biggest challenges in the cryptocurrency exchange market is security. Users need to feel confident that their assets are safe and protected from hackers and fraud. I worked with engineering on multiple layers of security: two-factor authentication, encryption, and secure storage of user data. I also pushed for extensive testing to catch vulnerabilities before launch.
  2. User trust: Another challenge was building trust with users, particularly in a market known for scams and fraudulent activity. I addressed this by prioritizing transparency throughout the product: detailed, plain-language information about security features and policies, clear instructions at every step, and a design that made it easy to reach support when something wasn’t clear.
  3. Compliance: The cryptocurrency exchange market is highly regulated, with strict requirements around anti-money laundering (AML) and know-your-customer (KYC) checks. This wasn’t really a design problem to solve alone. I worked closely with legal to make sure the AML/KYC flow was compliant without turning onboarding into a wall of forms.
  4. User experience: The core goal throughout was a platform that felt approachable even to someone new to crypto trading. I got there through extensive user testing, folding feedback back into the design each round, and keeping the interface simple with clear guidance at every step of the trading flow.

Addressing these head-on, with user needs kept central throughout, meant the platform that shipped was secure, user-friendly, and compliant, without any one of those coming at the expense of the others.

Design process

A step-by-step process for a successful platform

Design Process

One of the first things I did was a thorough teardown of existing cryptocurrency exchanges, covering features, interfaces, and overall experience, to see what worked and what didn’t. That research shaped my understanding of what traders actually needed and informed the design decisions that followed.

Based on that research, I set several key design goals for the exchange:

  1. Simple and intuitive user interface - To make it easy for users to buy, sell and exchange cryptocurrencies without any technical knowledge.
  2. Security - To ensure the platform is secure and protects user data and assets.
  3. Low transaction fees - To attract traders and compete with other exchanges in the market.
  4. High-speed transaction processing - To ensure quick and efficient trades.

From there, I developed several design concepts, each leaning into a different one of those key features, then built wireframes and user flows for each and tested them to see which actually performed best.

One of the key challenges was balancing simplicity and functionality. Traders needed everything in reach without the interface feeling cluttered. I leaned on a clear visual hierarchy to keep that in check.

Security was the other big one: two-factor authentication, encryption, and secure asset storage all needed to be built into the flow without it feeling like a wall of friction.

Based on testing and my own analysis, I narrowed the concepts down to two finalists, tested those further, and picked whichever held up best on usability, security, and how feasible it was to actually build.

Security ended up shaping more of the UI than I expected going in. Two-factor prompts and confirmation steps needed to feel reassuring rather than like friction, which took a few rounds of copy and layout changes to get right.

Research & insights

Researching User Needs

My research processes involved a mix of qualitative and quantitative methods. Here are some of the research activities that were conducted:

  1. User research: Interviews and surveys with potential users to understand their needs, pain points, and behaviors around cryptocurrency trading.
  2. Competitive analysis: A look at the features and user experience of existing exchanges to find their strengths, their weak spots, and where there was room to do better.
  3. Market research: Reading up on the cryptocurrency market itself: trends, regulation, and the risks that would need to be designed around.
  4. Technical research: Understanding the technical side of an exchange: security requirements, scalability, and how fast transactions needed to process.
  5. Design research: Exploring design patterns and UI components that could make a genuinely complex product feel approachable.
  6. Data analysis: Going back through the user research and testing sessions to find the patterns that should actually drive design decisions.
Testing and feedback

Iterative testing

Here’s how I tested it:

  1. User testing: A sample group walked through the design and flow with me watching, which surfaced the areas that needed another pass.
  2. A/B testing: Different layouts, button placements, and wording were tested against each other to see what actually performed best, rather than relying on a hunch.
  3. Usability testing: Participants worked through specific tasks in the design so I could see where they moved through easily and where they got stuck.
  4. Performance testing: The design was checked under a range of conditions to confirm it stayed fast and responsive under real traffic, not just in a clean demo environment.
  5. Security testing: This one was non-negotiable given the platform. I confirmed that user data and financial information were properly protected before anything shipped.
